Applications and tools to review
Each system needs its own look at configuration, licences, data and who depends on it.
Sites or team groups to interview
Each extra site or team uses the systems differently, so it needs its own conversations.
Map the integrations and data flows between systems
Drawing how data moves (and where it is re-keyed) takes a full extra day.
Sample your data quality
Checking real records for duplicates, gaps and mismatches adds analysis time.
Audit subscription and licence spend
Matching invoices to active users finds the waste, but means going through the bills.

Questions
The same thing as for a large one, at the right size. I work out how the business really runs, which systems and people are involved, where the waste is, and which change will make the biggest difference for the least money and risk. Often the answer isn't new software at all.
No. In regulated industries especially, a properly implemented ERP, CRM or workflow engine is often the answer: validated, auditable and integrated. I then use AI where it genuinely helps inside those systems, and leave it out where it does not.
